Managed & Outsourced HR

When does outsourcing HR make sense?

Jacob Raj Rajendran5 min read

Outsourcing HR makes sense when an organisation needs reliable, professional HR support but does not have the volume of work to justify a full in-house function. It is particularly common in growing businesses, organisations going through change and businesses that want to focus their internal resources on core activities.

The decision to outsource HR is not primarily about cost. It is about whether the organisation has enough consistent HR work to justify a dedicated internal resource — and whether that resource would have the breadth of experience to handle the range of situations that arise.

A growing business with 50 to 200 employees typically reaches a point where HR cannot remain informal. Policies need to be documented. Onboarding needs to be consistent. Compliance requirements need to be met. But the volume of work may not yet justify a full-time HR head.

Outsourcing HR in this situation provides professional support without the overhead of a permanent hire. The scope is agreed in advance — which activities are covered, who is responsible for what, and how the arrangement will be reviewed.

Outsourcing also makes sense during transitions — when an HR person has left and the organisation needs continuity, when a restructuring requires additional HR capacity, or when a compliance issue has exposed gaps that need to be addressed quickly.

The arrangement works best when the scope is clear, the relationship is treated as a partnership rather than a transaction, and the organisation's leadership is willing to engage with the HR provider on significant decisions.

Common questions

What should be included in an HR outsourcing scope?+

A clear scope should cover which activities are included, who is responsible for what, how the engagement will be reviewed and what is explicitly excluded. Ambiguity about scope is the most common source of problems in outsourced HR arrangements.

When should a founder hire an HR head instead of outsourcing?+

When the organisation needs a full-time HR leader driving culture, talent strategy and leadership development — typically above 200-300 employees or when HR has become a strategic priority. Outsourcing works well for operational HR; it is less suited to strategic HR leadership.
